In my current role I plan a catalog shipping over two million units a year across multiple channels, against demand that swings more than 30% month to month. When I took over the buying cadence, purchase orders were written to cover seven months of sales. I cut them to three — same annual volume, smaller and more frequent batches. That took 57% out of every purchase order, freed 30–40% of the warehouse space, and moved cash out of the racks and back into the business.


Over fourteen months, two stockouts. One lasted under four days. The other was a product that went viral and jumped from 6 units a day to 150 — we caught it inside the first 48 hours by watching sell-through daily, rushed a production order, and held stock through the spike.


I’ll also tell you what I got wrong, because it’s what most people get wrong: I put slow movers on the same three-month cover as everything else.
